Summary

In this episode of The Kelly Roach Show, Kelly pulls back the curtain on the eight biggest unexpected shifts that reshaped her companies this year (many of which came from frustration, pressure, or deep uncertainty).

From radically overhauling live events and flipping the entire portfolio business model, to narrowing the company's niche, shifting ad strategy, ending beloved programs, launching Substack, and rebuilding around daily sales — this episode is a masterclass in strategic adaptability.

Kelly explains what changed and why, and how you can apply these same lessons inside your own business as you plan for 2026.

If you're rethinking your offers, questioning your model, or feeling called to simplify and scale differently, this episode will help you see your challenges as leverage, not liabilities.

2025 was a year filled with a lot of plot twists. Today I'm going to break down the eight

0:35.9

biggest ones for us and how you can leverage

0:38.6

these to help grow your business in 2026. Let's get started. First biggest plot twist of

0:46.3

2025, and these are in no specific order, was that we completely revamped our entire event strategy. I did a full podcast on this earlier

0:57.9

in the year, and I'm coming to report back that it is one of the best decisions we made

1:03.9

in my business, bar none. So earlier this year, we made a new rule. We are no longer hosting any events at hotels.

1:14.0

We had been hosting hotel-based events for over 10 years. And we saw that, especially post-pandemic,

1:23.7

customer service levels dropped, expenses went through the roof, food prices have soared,

1:28.6

food quality has declined, and it was no longer a viable situation for the price points that we

1:35.1

wanted to be offering tickets at. So this year, we revamped the entire strategy to lead with a

1:41.9

sponsor-driven model hosting events at locations outside of hotels,

1:47.0

and that literally completely transformed the entire model.

1:51.9

One, to make it profitable without having to sell at the events, which is absolutely huge

1:57.2

because we want to be able to focus on user experience and attendee experience.

2:02.5

Two, it's given us the opportunity to link arms and partner with some really amazing

2:08.8

leaders that have brands that are also a great fit for our audience.

2:14.3

So it's been mutually beneficial both ways.
